You’ve got dashboards full of open rates, click rates, bounce rates, and complaint rates. You check them religiously. But when something looks “off,” what do you do? Panic? Ignore it? Make wild guesses about what changed?
I think there’s a better way. It comes from manufacturing quality control, and it’s known as “statistical process control.” Before you roll your eyes and click away, stick with me. This isn’t about turning your email program into a widget factory floor. It’s about getting your data to tell you when something a problem that you need to care about.
The Problem
The problem statement is actually pretty simple. How do you handle this concern: “Our open rates dropped from 25% to 23% yesterday. What’s wrong?”
My first question: “Is that actually a problem, or is that just Thursday?”
Here’s the thing most people don’t get about email metrics: they vary. Every day. For reasons that have nothing to do with your program. Maybe fewer people checked their email on some afternoon because it was sunny. Perhaps there was a change to a spam filter. Maybe Mercury was in retrograde. Who knows?
Without context, you’re just reacting to noise. And reacting to noise will make you crazy.
What Control Charts Actually Do
Control charts can help solve a simple problem: how do you tell the difference between “something changed” and “something’s wrong.”
Think of it this way. If your kid usually gets home from school between 3:15 and 3:45, a 3:30 arrival is expected, and you may be mildly curious if they show up at 3:10. However, if they’re not home by 5:00, you start making phone calls. The difference isn’t the time itself. It’s whether that time falls inside or outside your expectations.
Control charts do the same thing for your email data. They establish what “normal” looks like, then tell you when you’ve stepped outside those boundaries.
Setting Up Your Control Framework
Here’s how to implement this without hiring a statistician:
Pick Your Baseline
Use 30, 90, or 180 days of historical data. If you’re mailing daily, I usually recommend a 90-day period unless you’ve recently undergone significant program changes. Calculate your average performance (center line) and standard deviation for each metric you care about.
Draw Your Zones
- Center Line (CL): Your historical average
- ±1σ lines: Average ± 1 standard deviation (about 68% of normal variation)
- ±2σ lines: Average ± 2 standard deviations (about 95% of normal variation)
- ±3σ lines: Average ± 3 standard deviations (about 99.7% of normal variation)
Recalculate these monthly, or when you’re confident that something has permanently changed in your program.

Monitor Directionally
You don’t care if your open rates are “unusually high.” That’s a good problem to have. You only really care about performance degradation.
For positive metrics (open rate, click rate): Pay the most attention to the lower zones. Ignore upper “violations” (although you may need to recalculate your lines if things are consistently high).
For negative metrics (bounce rate, complaints, unsubscribes): Only monitor the upper zones. Ignore lower violations.
This eliminates alert fatigue while keeping you sensitive to actual problems.

What you want to see are data points between the ±1 standard deviation lines:

Red Alerts (Drop Everything and Fix)
- Open/click rate below -3σ line
- Bounce/complaint/unsubscribe rate above +3σ line

Here, our sample data shows a day with an open rate of around 18%. (Hopefully, we wouldn’t have waited 15 days to investigate, though.) Now, the issue could be a temporary problem with a mailbox provider, which was corrected within a day; however, you will definitely want to inspect logs or other data to determine what is going on.
Yellow Alerts (Pay Attention)
- 2 out of 3 consecutive points beyond the 2σ line (wrong direction)

- 4 out of 5 consecutive points beyond the 1σ line (wrong direction)

- 8+ consecutive points on the wrong side of the center line

Green Lights (Ignore These)
- Open/click rates consistently above normal
- Bounce/complaint/unsubscribe rates consistently below normal
- Any trends showing sustained improvement
Why This Works Better Than Guessing
Let me tell you what I see when marketers don’t use systematic approaches like this: they chase ghosts. They’ll spend hours investigating a 1% drop in open rates that’s completely normal variation. Or they’ll miss a gradual 10% decline in engagement because it happened slowly enough that each day looked “close enough” to normal. This method gives you a way to find things that you might otherwise overlook — hopefully, before it becomes a huge issue like a blocklisting that will make you shut everything down to fix.
The single-client approach also eliminates the usual arguments about industry benchmarks. This is your data. Your baseline. Your normal. When you step outside it, that matters in a way that “industry average open rate is 22.8%” never will.
How Hard Is It?
You don’t need fancy software for this. Pretty much any search for “create a control chart” will show tons of pages showing how to do this in a spreadsheet like Excel.
The hard part isn’t the math; once you get things set up the first time, the math is relatively easy. But here’s what makes it worth it: control charts turn email marketing from reactive firefighting into proactive performance management. Instead of asking “what went wrong?” you start asking “what changed?” And that question leads to actual answers instead of educated guesses.
Your email metrics contain valuable information about deliverability trends, engagement patterns, and program health. Control charts can help unlock that intelligence and put it to work protecting and improving your program’s performance.
